The Cheap, Fast Model Wave: The New Math of AI Cost Per Task

Two model releases just rewrote your AI cost structure. Most leaders haven’t noticed yet.

Key highlights

  • Two AI labs just slashed model prices within three weeks of each other — and the implications for your AI budget are bigger than the headline numbers.
  • Most companies are overpaying for AI without knowing it: one premium model, running every task, whether it needs the horsepower or not.
  • The catch: the biggest discounts only apply to certain workloads. Read past the headline before you re-architect anything.
  • Microsoft’s platforms let you mix models by task — this is the lever most leadership teams haven’t pulled yet.

Executive Hook

Within three weeks this October, two leading AI labs reset the economics of AI agents. OpenAI released GPT-6.1 Terra on October 26, priced — per OpenAI — at roughly half of GPT-5.6 Terra’s prior cost, built for high-volume “computer use” work: reading invoices into accounting systems, interpreting drawings, filling out forms, navigating desktop and browser apps.

Anthropic released Claude Haiku 5.5 on October 7, which the company says runs “around 75% less” on average than Haiku 4.5 (a blended estimate — more below).

These are vendor-reported figures, not independently audited benchmarks. But directionally, they signal the cost of running an agent through a task just dropped — if you know which model belongs on which job. Most organizations don’t: they default every task to the same premium model because it’s the one already approved. That habit is what this model wave exposes.

The Business Problem: Paying Premium Prices for Routine Work

Ask most CTOs which model powers their support agent, invoice processor, and research assistant, and you’ll often get the same answer for all three. That’s not a technology failure — it’s a measurement gap.

Two patterns drive it. First, default-to-premium overspend: every task routes through the flagship model because nobody re-evaluates the choice once made. Second, no cost-per-task discipline: finance tracks token usage or subscription spend, not the true cost of a completed task, including retries and corrections.

The headline discounts also need a careful read. Haiku 5.5’s steepest cut applies only under 100,000 tokens; above that, the discount drops from roughly 90% to roughly 50%, and a new tokenizer produces more tokens for the same text — quietly eating into the savings. Terra, too, has been flagged by independent testing as more verbose than expected, raising output volume even as the per-token price falls. The lesson: this is a cost-per-task problem, not a cost-per-token problem. A cheaper model that needs three attempts, or writes twice as much, may not be cheaper at all.

The Recommended Approach: Build a Model Mix, Not a Model Default

The fix isn’t switching everyone to the newest cheap model — it’s building a deliberate mix, matching model size to task complexity, and measuring the result.

Microsoft’s platforms are built for this. Microsoft Foundry and Copilot Studio are model-agnostic: any agent can draw from a catalog spanning OpenAI, Anthropic, Mistral, xAI, and open-source models, selected per agent or even per prompt. A single agent can use a cheap model for routine steps — extraction, classification, lookups — and a stronger model only where judgment is genuinely required.

This is where KMicro’s AI consulting fits. We don’t prescribe a model. We help leadership teams map workflows to task complexity, measure true cost per task, test model mixes against quality and cost, and build governance so choices stay deliberate as the market shifts. This is discovery work, not a vendor pitch — Microsoft doesn’t require one AI company, and neither should your strategy.

A Practical Example: Before and After

Before: An invoice agent reads the PDF, extracts line items, checks them against a purchase order, and files an exception report — all four steps through the same high-end model, because that’s the standard. Most invoices cost more than necessary, paying for reasoning power the simple steps never use.

After: The same agent routes PDF reading and extraction to a fast, low-cost model built for repeatable work. Only the exception review — the step needing judgment — goes to the stronger model. Routine invoices finish faster and cheaper; the few needing real scrutiny still get the right-sized model. The job hasn’t changed. What each step costs to run has.

Executive Takeaway

Two cost-disrupting releases within three weeks isn’t a one-time event — it’s a preview of how fast this market will keep moving. Model choice is now an ongoing capability, not a decision made once. The leaders who win won’t chase every announcement; they’ll measure cost per task and adjust their mix as the market evolves, on a platform flexible enough to do it without lock-in.

Call to Action

If you don’t know your true cost per completed AI task — or which agents run premium models on routine work — that’s worth finding out before your next budget cycle.
